The challenge

Engineering leadership wanted AI-assisted code review across 140 engineers, but previous attempts had stalled on prompt drift, security review, and the very real risk of LLMs greenlighting subtly wrong PRs. Adoption was at 6%.

Our approach

We shipped a code-review bot wired into GitHub with a curated prompt library, an eval harness gating prompt changes, and a kill-switch the security team controlled. We then ran enablement sessions per pod — not a one-shot training.

The outcome

Adoption hit 78% within a quarter. PRs landed faster and reviewers reported less thrash on stylistic comments, freeing senior reviewers for the calls that matter.
